Staff Augmentation · Vendor Selection · 2026

The decision to use staff augmentation is usually the easy part. You have the [capacity gap](https://ontracsolutions.net/en/news/tech-talent-gap-2026-staff-augmentation), the roadmap will not wait for a six-month hiring cycle, and the budget line already exists. Then you **evaluate staff augmentation partners** and discover that every one of them uses the same words: senior engineers, rigorous vetting, seamless integration, flexible engagement.

The words are identical because the pitch decks are. The businesses behind them are not. Some partners employ the engineers they place, know them by name, and have watched them ship. Others are resellers running a search on a contractor marketplace after you sign. Both quote you a rate card, and the rate card is the one document that will not tell you which one you are talking to.

What separates them is visible in one screening call if you ask the right questions. Here are the eight we would ask any partner, including us.

Quick Answer

Evaluate a staff augmentation partner on how they verify the engineers they send, how fast they replace a mismatch and at whose cost, who legally carries employment and classification risk, and whether they will show you retention data — not on the rate card. The Eight-Question Screen below surfaces each of those in a single call, with what a good answer sounds like and the red flag that should end the conversation.

The Framework

## The Eight-Question Screen

Run these in order. The early questions test whether the partner actually has the people they are selling; the later ones test whether the engagement will survive contact with your legal, finance and security teams. A partner who answers all eight crisply has done this many times. A partner who improvises has not.

### 1. Who exactly does the work, and do we interview them?

Not a representative profile, not "someone like this." The named engineer who will join your team, in a technical conversation with your technical people, before anything is signed. A good answer sounds like: *"Here are two named candidates with availability dates; interview both this week."* The red flag is any version of "our talent is pre-vetted, interviews slow things down." Pre-vetting is their quality bar. The interview is yours.

### 2. How do you verify that the person who shows up is the person we interviewed?

This question did not need to exist a few years ago. It does now. Remote engagements have made interview stand-ins, resume fraud and outsourced-behind-the-scenes work a real failure mode, and a partner who has not built a defense against it is exposed to it. Ask what identity and skill verification runs before day one and what monitoring exists after it. This is exactly the problem our [Scout remote hiring defense](https://ontracsolutions.net/scout-remote-hiring-defense) exists to close, and any serious partner should have a concrete answer, whether it is a product or a process.

### 3. What is your replacement policy, in days and dollars?

Some placements do not work out. That is not the test of a partner; the test is what happens next. Get three things in writing: how quickly a replacement candidate is presented, whether the swap is at the partner's cost, and whether you pay for the unproductive overlap. A good answer sounds like: *"Replacement candidates within five business days, no-fault swap in the first thirty, you stop paying the day you tell us it is not working."* The red flag is a replacement clause that resets the full onboarding fee.

### 4. What does week one look like?

Ramp time is where augmented capacity quietly evaporates. Ask the partner to describe, specifically, what their engineer does in the first five days: access, codebase orientation, first ticket, who they escalate to. Partners who run real engagements describe this without hesitating, because they have a playbook; [a partner who cannot describe week one has never run one](https://ontracsolutions.net/en/news/onboard-augmented-staff-without-disrupting-core-team). Listen also for what they ask of you — a good partner has requirements for your side of the ramp, because they know an unprepared client team is the most common cause of a slow start.

### 5. Who owns the work product, and how is confidentiality enforced?

The answer must be: you own everything, assigned in writing, with confidentiality obligations that bind the individual engineer and not only the vendor entity. Ask where the IP assignment lives (master agreement or per-engagement), whether the engineer signs it personally, and how access is revoked on exit. A partner who has to check with legal on any of this is telling you their contracts were written for a different business.

### 6. Who employs the engineer, and who carries classification risk?

Somewhere behind every augmented engineer is an employment structure: W-2 employee of the partner, contractor to the partner, or a chain of entities you cannot see. You want the first, or a clearly disclosed and compliant version of the second. Worker misclassification is not the vendor's problem alone — liability can reach the client, which is why the [US Department of Labor's misclassification guidance](https://www.dol.gov/agencies/whd/flsa/misclassification) is worth ten minutes of your counsel's time before you sign anything. A good answer names the employing entity, the benefits structure and the payroll country without being asked twice.

### 7. What does the rate include, and where do costs appear later?

Two partners quoting the same hourly rate can differ meaningfully in total cost. Ask what the rate includes: equipment, replacement costs, overlap during a swap, timezone alignment, paid leave coverage, security tooling. Ask what triggers a rate change mid-engagement and what notice you get. The red flag is not a high rate — it is a low rate with an asterisk you find in month three.

### 8. What is your engineer retention, and will you show it?

An augmented engineer who leaves after four months takes the ramp investment with them, and the partner's economics decide how often that happens. Partners who pay well and staff deliberately keep people; partners who arbitrage rate spreads churn them. You are not asking for a marketing number — you are asking for tenure of engineers currently on client teams and how the partner is compensated in a way that rewards keeping them. Hesitation here is itself the answer.

| Question | A good answer sounds like | Red flag |
| --- | --- | --- |
| Who does the work? | Named engineers, interviews this week | "Interviews slow things down" |
| Identity verification | A concrete pre-start and ongoing process | "That's never happened to us" |
| Replacement policy | Days and costs, in writing, no-fault window | Swap resets the onboarding fee |
| Week one | A day-by-day ramp playbook, plus asks of you | "They hit the ground running" |
| IP and confidentiality | Client owns all of it; the engineer signs personally | "Legal would need to check" |
| Employment structure | Named employing entity, payroll country, benefits | A chain of entities nobody can name |
| Rate transparency | Inclusions listed; change triggers with notice | Low rate, vague inclusions |
| Retention | Current-team tenure, shared without flinching | "We have a large bench" instead of an answer |

Where Evaluations Go Wrong

## Three Mistakes That Undo the Screen

**Choosing on rate alone.** The spread between vendors is real money, but a mismatched engineer replaced in month three costs more than the spread — you pay the ramp twice and lose the roadmap time in between. Rate is the tiebreaker between partners who passed the screen, not the screen itself.

**Skipping the interview because the vendor "pre-vets."** Vetting proves general competence. Your interview proves fit with your stack, your codebase and your team. They answer different questions, and only one of them is yours to skip.

**Measuring the partner on speed-to-fill.** Fast placement is easy to sell and easy to game with a warm bench of mediocre fits. The number that predicts whether this engagement compounds is who is still on your team, productive, in month six.

The Honest Boundary

## When No Partner Is the Right Answer

The Eight-Question Screen assumes staff augmentation is the right model — that you need capacity inside your own process, managed by your own leads. If what you actually need is an outcome delivered against a spec, or an opinion about what to build, no augmentation partner will fix that, and the honest ones will tell you so on the first call. Our guide to [staff augmentation vs. managed services vs. consulting](https://ontracsolutions.net/en/news/staff-augmentation-vs-managed-services-vs-consulting) covers how to make that call before you evaluate anyone.

Run the screen on us.

Ontrac Solutions places named, verified engineers into mid-market teams — and every question above has a written answer in our engagement terms, including identity verification backed by Scout. Bring the hardest one to the first call.

FAQ

## Frequently Asked Questions

What is the most important question to ask a staff augmentation partner?

Ask who exactly will do the work and whether you can interview that named engineer before they start. Everything else about a partner is easier to fix than a bench that exists only as profiles. The second most important question is the replacement policy: how many days to swap someone who is not working out, and at whose cost.

What are red flags when choosing a staff augmentation vendor?

The vendor refuses interviews with the named engineer, is vague about who legally employs the people they place, has no written replacement terms, sells on rate card alone, or cannot show retention data for engineers on client teams. Any one of these predicts the failure modes that make augmented teams churn.

Should you interview augmented staff before they join?

Yes, always, and specifically the named person who will join your team rather than a representative profile. A short technical conversation catches most mismatches, and pairing it with identity verification protects against the growing problem of the person who shows up not being the person who interviewed.

Who carries employment and compliance risk in staff augmentation?

In a well-structured engagement the partner is the legal employer or engages the engineer through a compliant entity, and carries payroll, benefits and classification obligations. You should still confirm this in the contract, because worker misclassification liability can reach the client when the vendor structure is informal. The US Department of Labor publishes guidance on misclassification under the FLSA.
