HubSpot · Workflow Automation · Playbook

Most HubSpot portals do not suffer from too little automation. They suffer from automation built in the wrong order. A nurture email goes out before anyone owns the contact. A handoff to delivery depends on a field sales never fills in. Each workflow made sense on the day it was built; together they make a portal nobody quite trusts.

This guide is for the RevOps lead, marketing ops manager or HubSpot admin at a mid-market company with a live portal and more to automate than time to build it: twelve plays, the order to build them in, and the decisions to make before each goes live.

**Build HubSpot workflow automation in the order a record travels: first catch it complete, then route it to a person, then keep the deal moving, then keep the customer and the portal healthy.** We call those stages the Four Relays. Each hands a cleaner record to the next.

Quick Answer

Which HubSpot workflows should you build first?

Start with the workflows that make records complete and owned: form-to-owner assignment, missing-field requests and company association. Then route leads to people with a fallback owner, then automate deal-stage tasks and stalled-deal alerts, then renewals and portal hygiene. Give every workflow a named owner and a test record before it goes live.

Before the Plays

## What a Workflow Is For, and What It Needs First

A HubSpot workflow enrolls records that meet a trigger and runs actions on them: set a property, create a task, notify someone, send an email. HubSpot's own guide to [creating workflows](https://knowledge.hubspot.com/workflows/create-workflows) lists three trigger types: when an event occurs, when filter criteria are met, and on a schedule. Every play below uses one of the three.

Two things must be true first. The portal needs a subscription that includes workflows: at the time of writing, HubSpot's knowledge base lists the Professional or Enterprise tier of Marketing Hub, Sales Hub, Service Hub, Data Hub, Smart CRM or Revenue Hub. And the definitions workflows act on must exist: a workflow that sets a lifecycle stage is only as good as the written bar for it, which is why we tell teams to [write the definitions and SLAs down first](https://ontracsolutions.net/en/news/hubspot-revops-setup-first-90-days).

Not launched yet? Start with our [pre-launch onboarding checklist](https://ontracsolutions.net/en/news/hubspot-onboarding-checklist-before-go-live), which keeps launch week's workflow library deliberately small. These plays are for the months after.

The Framework

## The Four Relays: 12 Plays in Build Order

Each relay has three plays. Build roughly in this order: routing incomplete records only spreads the problem faster, and an alert on an unowned deal alerts nobody. Detail and tier notes follow the table.

| Play | Trigger | Action | What it fixes | The failure to avoid |
| --- | --- | --- | --- | --- |
| Relay 1: Catch | | | | |
| 1. Form to owner | A high-value form is submitted | Set lifecycle stage, assign owner, create a task | Leads that sit with nobody | One workflow per form, all slightly different |
| 2. Missing-field request | A record meets a stage but lacks a required field | Task to the owner naming the field | Reports and routing built on blanks | Requesting fields nobody can know yet |
| 3. Company association | A contact has a company name but no associated company | Create the association on a matching value | Contacts invisible at account level | Matching on a value that is not unique |
| Relay 2: Route | | | | |
| 4. Rotation with a fallback | A lead reaches your qualified stage | Rotate to a team; a named fallback if no match | Unwatched queues | A rotation list nobody updates when people leave |
| 5. First-touch watch | An owner is assigned | Wait your SLA's window, then alert if still untouched | Slow first response nobody sees | Alerting the rep, not the manager |
| 6. Rejected-lead recycle | Sales sets a rejection reason | Return to marketing, keep the reason, clear the owner | Leads that die in a rep's view | Recycling without the reason |
| Relay 3: Advance | | | | |
| 7. Stage-entry tasks | A deal enters a stage | Create the tasks that stage requires | Steps skipped between stages | Tasks reps already do anyway |
| 8. Stalled-deal alert | A deal stays in one stage past your norm | Notify owner and manager | Deals that age silently | One threshold for every stage |
| 9. Closed-won handoff | A deal is marked closed won | Create the delivery task or ticket, notify the delivery owner | New customers waiting on an email | Handing off fields sales never filled |
| Relay 4: Keep | | | | |
| 10. Renewal reminder | A renewal or contract end date approaches | Task to the account owner, ahead of the date | Renewals discovered late | A date property nobody maintains |
| 11. Quiet-contact review | A contact has not engaged in your chosen window | Add to a review list, then decide marketing status | Sending to people who stopped listening | Auto-demoting customers and open deals |
| 12. Unowned-record sweep | On a schedule | Notify an ops owner about records with no owner | The gaps the other eleven missed | A digest nobody is accountable for reading |

### Relay 1: Catch — records arrive complete and owned

**Play 1, form to owner.** When your highest-value form is submitted, set the lifecycle stage your written bar calls for, assign an owner and create a follow-up task. Build one workflow that several forms enroll into, not a copy per form, so there is one place to change the rule.

**Play 2, missing-field request.** When a record reaches a stage that depends on an empty field, such as company size before routing, create a task for the owner naming the field. Ask only for what the person can know at that stage. HubSpot also offers a Format data action for cleaning values, which its knowledge base lists for Data Hub Professional and Enterprise.

**Play 3, company association.** Contacts with no associated company drop out of account views and company-level reports. HubSpot's list of [workflow actions](https://knowledge.hubspot.com/workflows/choose-your-workflow-actions) includes creating associations between records with matching property values. Match on a value that is unique in your data, and check a sample before it runs on everything.

### Relay 2: Route — the right person, quickly

**Play 4, rotation with a fallback.** When a lead reaches your qualified stage, assign it by territory, segment or rotation, with a named fallback owner on every path. HubSpot's knowledge base lists the Rotate record to owner action for Sales Hub and Service Hub Professional and Enterprise, and notes it only rotates to activated, paid users. Without it, branch on your routing property and assign owners directly.

**Play 5, first-touch watch.** When an owner is assigned, wait the window your [RevOps SLA](https://ontracsolutions.net/en/news/hubspot-revops-setup-first-90-days) sets, then branch: if there is still no logged activity, notify the owner's manager. The manager is the person who can act on a pattern.

**Play 6, rejected-lead recycle.** When sales rejects a lead with a coded reason, return it to a marketing stage, clear the owner and keep the reason on the record. Those reasons are the evidence you will need later to tune your [lead scoring model](https://ontracsolutions.net/en/news/hubspot-lead-scoring-model).

### Relay 3: Advance — deals keep moving

**Play 7, stage-entry tasks.** When a deal enters a stage, create the tasks that stage genuinely requires: the discovery notes, the proposal review, the security questionnaire. Automate the steps people skip, not the ones they already do, or reps learn to bulk-complete tasks unread.

**Play 8, stalled-deal alert.** Use a deal-based workflow that enrolls on stage entry, delays for the length you consider normal for that stage, then checks whether the deal is still there and, if so, notifies the owner and manager. Set a different delay per stage; one threshold is too noisy early and too quiet late.

**Play 9, closed-won handoff.** When a deal closes won, create the delivery team's starting point and notify its owner. HubSpot's knowledge base lists ticket management in workflows for Service Hub Professional and Enterprise; without that, a task and an internal email notification do the job. The handoff is only as good as the fields sales filled in, so pair it with Play 2.

### Relay 4: Keep — customers and the portal stay healthy

**Play 10, renewal reminder.** HubSpot's delay actions include waiting until a date held in a date property. Use the renewal or contract end date to create a task for the account owner ahead of it, with enough lead time for your renewal motion. Make that date part of the Play 9 handoff so it gets filled in.

**Play 11, quiet-contact review.** Contacts who have not engaged in the window you choose go to a review list rather than straight to a status change. Exclude customers and contacts on open deals. A person then decides whether to set them as non-marketing contacts; HubSpot notes that a contact only changes to non-marketing on your account's update date, so the decision is not instant. Check how marketing contacts count against your own subscription.

**Play 12, unowned-record sweep.** A workflow on a schedule finds records with no owner, or with an owner who has left, and sends a short notification to a named operations owner. It catches what the other eleven missed. Put the count on your [leadership dashboard](https://ontracsolutions.net/en/news/hubspot-reporting-dashboard-c-suite) only if they will act on it.

Free Planning Map

The 12-Play Automation Map

This article explains the plays. The map is what you fill in before you build them: a page per relay with a write-in card for each play (owner, trigger property, enrollment criteria, existing-records and re-enrollment decisions, test record, go-live and review dates), a before-you-build page for your subscription and tier, and a three-month build order with an overlap check.

Before You Switch It On

## The Play Card: Seven Decisions per Workflow

The plays are the easy part. Whether automation stays useful depends on seven decisions, written down before each workflow goes live:

- **A named owner.** A person, not a team, who answers for what the workflow does. Ownerless automation is exactly the drift our [CRM audit guide](https://ontracsolutions.net/en/news/hubspot-crm-audit-signs) warns about.
- **The trigger property.** The field or event the play keys off, and who maintains it.
- **The enrollment criteria, and the exclusions.** Who should enter, and who must never enter: customers, open deals, partners, your own staff.
- **The existing-records decision.** When you turn a workflow on, HubSpot asks whether to enroll records that already meet the criteria or only future ones, and its knowledge base notes the count it shows is an estimate. For a play that sends anything, start with future records.
- **The re-enrollment decision.** By default, HubSpot enrolls a record only the first time it meets the triggers. Plays 5, 8 and 10 usually need re-enrollment; plays that send to people usually do not.
- **A test record.** Pushed through end to end, checking each action landed, before real records enter.
- **A go-live date and a review date.** When its owner will check it still matches how the team works.

Keep the cards together as your workflow inventory.

Sequencing

## A Three-Month Build Order

Let each relay run on real records before the next depends on it. A workable order for a team building alongside its day job:

- **Month one: Catch and Route.** Plays 1 to 6. Watch the first-touch alerts closely; they will show you whether routing works before you build anything on top of it.
- **Month two: Advance.** Plays 7 to 9, stage by stage, starting with the stage where deals most often stall in your own pipeline reports.
- **Month three: Keep, then review.** Plays 10 to 12, then a review of every card: is each workflow still owned, still needed, still behaving as written?

If a relay is not behaving by the end of its month, fix it first. Building on a leaking relay moves the leak downstream.

Hold Off

## Plays Not to Automate Yet

Some automation is worth building later and harmful now, because it needs calibration data, settled definitions or a clean portal underneath it:

- **Score-triggered handoffs before the score is trusted.** Routing on a lead score that sales has not signed off sends them leads they will learn to ignore. Build the score first, the way our [lead scoring guide](https://ontracsolutions.net/en/news/hubspot-lead-scoring-model) describes, then automate on it.
- **Automatic sequence enrollment.** HubSpot's knowledge base lists the Enroll in a sequence action for Sales Hub and Service Hub Enterprise. Even where you have it, wait until routing and rejection reasons are stable, or reps receive sequences on contacts they would never have chosen.
- **Anything that deletes or merges records.** Let a person approve destructive changes until your data rules have survived a few months of real use.
- **Webhooks and custom code into other systems.** HubSpot lists Send a webhook and Custom code for Data Hub Professional and Enterprise. Add them once your inventory exists and each has an owner on both sides.

What Goes Wrong

## Three Mistakes in HubSpot Workflow Automation

Starting with emails

Nurture emails are the most visible automation, so they get built first. On unowned, incomplete records they send the right message to the wrong people. Catch and Route come first.

Building workflows that overlap

Two workflows that both set the owner, or both change the lifecycle stage, will eventually disagree, and the last one to run wins. Before you build, check the inventory for anything that already writes to the same property.

Switching it on and walking away

A workflow encodes how the team worked the day it was built. Teams reorganize and people leave; the workflow keeps running. The review date on each card is what catches it.

The Honest Part

## When You Do Not Need Help With This

If your definitions are written down, your portal is reasonably clean and someone owns HubSpot as part of their job, you can build all twelve plays yourselves. The map is free for that reason.

Outside help earns its place when definitions are unsettled, existing workflows conflict, or automation must cross into other systems, usually as part of a broader [HubSpot implementation or consulting engagement](https://ontracsolutions.net/en/news/hubspot-implementation-consulting-guide-for-mid-market).

FAQ

## Frequently Asked Questions

What is HubSpot workflow automation?

It is HubSpot's tool for running actions automatically when a record meets a trigger: setting properties, assigning owners, creating tasks, sending notifications or emails. Workflows trigger on an event, on filter criteria or on a schedule.

Which HubSpot subscriptions include workflows?

When we checked HubSpot's knowledge base for this guide, it listed workflows with the Professional or Enterprise tier of Marketing Hub, Sales Hub, Service Hub, Data Hub, Smart CRM or Revenue Hub, with some actions limited to specific hubs or tiers. Confirm against your own account.

What HubSpot workflows should you build first?

Build the ones that make records complete and owned before anything customer-facing: form-to-owner assignment, missing-field requests and company association. Then routing with a fallback owner and a first-touch watch, then deal-stage tasks and alerts, then renewals and portal hygiene.

How do you stop HubSpot workflows from becoming a mess?

Give every workflow a named owner, a test record and a review date, kept in one inventory. Before building, check whether another workflow already writes to the same property, and switch off anything nobody will claim.
